# Onboarding CRO

> Optimize post-signup onboarding, user activation, first-run experience, or time-to-value.

A post-signup onboarding and activation playbook focused on one thing: getting new users to their 'aha moment' as fast as possible. It diagnoses where users drop off, designs the first-run flow, and writes the empty-state, checklist, and email copy that turns signups into activated, retained users. Time-to-value is treated as the metric that matters most.

## Use cases
- Auditing an existing onboarding flow for drop-off
- Defining your product's activation event and aha moment
- Designing onboarding checklists and progress indicators
- Writing empty-state and welcome-screen copy
- Building trigger-based onboarding email sequences
- Re-engaging stalled users who never activated

## Benefits
- Raises activation rate, which directly lifts retention and lifetime value
- Shortens time-to-value so users feel the product working before they lose interest
- Recovers stalled signups instead of writing them off as wasted acquisition cost
- Builds early habits that prevent first-week churn

## What’s included
- Activation definition framework (find the action that correlates with retention)
- Onboarding flow patterns: product-first, guided setup, and value-first
- Checklist and empty-state design with copy deliverables
- Multi-channel onboarding (in-app + email + push coordination)
- A library of experiment ideas grouped by flow, guidance, personalization, and email
- Top-5 field gotchas with fast fixes (time-to-value, info overload, hidden skip, tour overkill)

## Who it’s for
For product, growth, and lifecycle teams who want more of their signups to actually reach value instead of going dark after registration.

## How it runs
Activation is defined by data, not opinion: the action retained users take and churned users skip. Getting new users to it inside three minutes drives every step here.
1. Defines activation from data, not opinion: finds the action that correlates most strongly with retention by asking what retained users do that churned users do not. That action becomes the single goal of the first session.
2. Maps the current funnel step by step (signup, step 1, step 2, activation, retention) and locates the biggest percentage drop. The whole engagement focuses there first.
3. Designs the post-signup path with a hard time-to-value budget: anything over 3 minutes is flagged, empty dashboards get example data or templates, and required questions are capped at 3 with the rest deferred to progressive profiling.
4. Builds the onboarding checklist with 3-7 items ordered easy to hard (the micro-commitment ladder), a progress bar that starts at 20 percent rather than zero to open the Zeigarnik loop, a visible skip option on every step, and a celebration screen at the end.
5. Rewrites every empty state as an onboarding opportunity: what this area is for, what it looks like with data, and one primary CTA to add the first item. Tooltip tours are capped at 3-4 steps.
6. Coordinates email with in-app state: welcome immediately, incomplete-onboarding nudges at 24 and 72 hours, a celebration when activation lands, and a stalled-user recovery path that resumes where the user left off. Then tracks activation rate, time to activation, and day 1/7/30 retention per cohort.

## FAQ
### Our product is a mobile app, not a web SaaS, does this still apply?
Yes. The activation framework, checklist and empty-state patterns, and the multi-channel coordination (in-app plus email plus push) work wherever a post-signup flow exists. Push coordination is in there specifically because mobile is a first-class case.

### How does it find where users actually drop off?
It starts by defining your activation event: the action that correlates with retention: then audits your first-run flow against three patterns (product-first, guided setup, value-first) to locate the gap between signup and that event. From there it pulls experiments from a library grouped by flow, guidance, personalization, and email.

### Will it improve my signup form or bring in more registrations?
No. Everything before the account exists is out of scope, this skill starts the moment someone signs up and works on getting them to value. For the registration step itself you'd reach for a signup-flow skill instead.
