  1. Defines activation from data, not opinion: finds the action that correlates most strongly with retention by asking what retained users do that churned users do not. That action becomes the single goal of the first session.
  2. Maps the current funnel step by step (signup, step 1, step 2, activation, retention) and locates the biggest percentage drop. The whole engagement focuses there first.
  3. Designs the post-signup path with a hard time-to-value budget: anything over 3 minutes is flagged, empty dashboards get example data or templates, and required questions are capped at 3 with the rest deferred to progressive profiling.
  4. Builds the onboarding checklist with 3-7 items ordered easy to hard (the micro-commitment ladder), a progress bar that starts at 20 percent rather than zero to open the Zeigarnik loop, a visible skip option on every step, and a celebration screen at the end.
  5. Rewrites every empty state as an onboarding opportunity: what this area is for, what it looks like with data, and one primary CTA to add the first item. Tooltip tours are capped at 3-4 steps.
  6. Coordinates email with in-app state: welcome immediately, incomplete-onboarding nudges at 24 and 72 hours, a celebration when activation lands, and a stalled-user recovery path that resumes where the user left off. Then tracks activation rate, time to activation, and day 1/7/30 retention per cohort.

  1. Our product is a mobile app, not a web SaaS, does this still apply?
